The metric everyone trusts is not the one driving revenue

Here’s the one that surprises leaders most. A national retailer expected a high employee net promoter score to translate into stronger sales. It didn’t. Teams with high eNPS actually generated 7% less revenue than the rest of the business. Flip that around and stores with a negative eNPS saw average transaction values rise by 14%, with total revenue climbing by the same amount.

That doesn’t make eNPS a bad metric. It means it was never the right metric for predicting commercial performance on its own. Now, we’d never advise a client to try to reduce employee advocacy. But this clearly shows there’s some disconnect between what the employees want from their role and what the company is optimising for. The next step then is to figure out what that disconnect is and how to resolve it.

Solving operational bottlenecks

Every sector carries its own operational friction, and surface-level engagement scores rarely explain where it comes from.

High error rates in logistics. A warehouse operator found one factor behind most of its picking and packing errors. It came down to how resourced people felt in their role. New starters in their first six months made the most mistakes, pointing straight at onboarding and training.

Costly customer wait times. Cross-team collaboration turned out to be the deciding factor for one bank. Departments that worked well together solved customer problems faster and kept fewer people on hold.

Regulatory and service quality. One care provider traced its Care Quality Commission ratings back to a single role. Registered managers who felt properly resourced ran sites with far higher care scores.
